We’re really good at tracking cost and schedule KPIs.
I don’t think we’re nearly as good at tracking information KPIs, even though poor information flow is often behind drives cost and schedule pain. Document metrics that stand out for me as early warning signals are: RFI's per million dollars and RFI aging log - how long RFI's are staying open. Together these say a lot about design quality, scope clarity, and how healthy the information flow really is.
